AI Coaching: Not a Chatbot - A Contextual Advisor That Knows Your Business
How the GTM OS AI coaching system uses your ICP, DISC profile, pipeline data, uploaded documents, and course history to deliver advice that is specific to your situation - not generic prompts.
Why most AI coaching fails founders and teams
You can open ChatGPT right now and ask it to help you write a cold email. It will give you a reasonable template. The problem is that template knows nothing about your ICP, your industry, your deal size, your personality, the specific objections your prospects raise, or where you are in your sales journey. It is advice for everyone, which means it is advice for no one.
The GTM OS coaching system works differently because it has context. Not the context you paste into a prompt window, but persistent, structured context that the platform builds over time from your onboarding data, your completed lessons, your saved artifacts, your pipeline activity, your uploaded documents, and your coaching conversation history.
What the AI coach knows about you
During onboarding, the platform captures 48+ data fields about your business and your approach to selling. This forms the foundation of coaching context.
Context Sources
- → ICP and positioning. Your saved ICP document, value proposition canvas, and positioning statement. The coach references these directly when reviewing outreach or suggesting targets.
- → DISC profile. Your primary and secondary behavioral styles. The coach adapts its communication tone - direct and results-focused for D-types, detailed and process-oriented for C-types, relationship-first for S-types, enthusiastic and opportunity-focused for I-types.
- → Founder category. The platform identifies 9 founder categories during assessment. A Reluctant Seller gets different coaching than an Overconfident founder or a Proven Operator. The advice adjusts to match your specific blindspots.
- → Industry and deal size. The coach knows whether you are selling $50/month subscriptions to SMBs or $100,000 enterprise contracts. Advice about follow-up cadence, decision-maker access, and proposal structure changes dramatically based on this.
- → Pipeline stage. The coach sees your active deals, their stages, and how long they have been sitting. It can flag stale deals, suggest follow-up strategies for specific prospects, and connect pipeline patterns to curriculum lessons.
- → Course history and assessment scores. The coach knows which lessons you have completed, where you scored well, and where you struggled. It can recommend specific lessons when it spots gaps in your approach.
The AI is included, no per-message bill
The coaching system runs on leading models routed through OpenRouter, and that AI is included in your subscription. There is no separate inference bill, no per-message markup, and no API key for you to manage to get coaching, assessment grading, and roleplay working. It just runs.
Where you do bring your own keys is the third-party tools you already pay for. Connect your CRM (Attio, Pipedrive), your email finder (Hunter), or your outreach and notes stack (Brevo, Notion) with your own credentials, and there is no SaaS tax layered on top of what you already pay those vendors. We build the integration layer and the context pipeline; you keep your own accounts, your own data, and your own rates.
Document analysis via RAG
The platform uses a RAG (Retrieval-Augmented Generation) pipeline powered by pgvector embeddings to ground coaching conversations in your actual documents.
You can upload pitch decks, proposals, competitor analyses, market research, or any business document during onboarding or at any time through your profile. The system processes these into vector embeddings using OpenAI's text-embedding-3-small model at 1536 dimensions. When you ask the coach a question, the system performs cosine similarity search across your document chunks and the 200+ lesson library to find the most relevant context.
This means when you ask "How should I position against [Competitor]?" the coach can reference the competitor analysis you uploaded, your positioning statement, and the relevant lessons on competitive differentiation - all in a single response. It is not hallucinating advice from general knowledge. It is grounding its response in your specific materials.
Coaching nudges: proactive, not reactive
The AI coach does not just wait for you to ask questions. It proactively identifies situations where you need guidance using six rule-based nudge types.
Nudge Types
- → Outreach gap. You have active deals in your pipeline but no logged outreach in 3+ days. The nudge surfaces the specific deals and suggests next actions.
- → Pipeline stale. A deal has been sitting in the same stage for 7+ days. The nudge flags the deal by name and suggests stage-appropriate re-engagement tactics.
- → Assessment weakness. You scored below 40% on a specific dimension in your readiness assessment. The nudge links to the courses and lessons that address that weakness.
- → Artifact missing. You have completed enough courses to build a specific artifact (like your ICP document or positioning statement) but have not saved one yet. The nudge reminds you that the artifact is the deliverable - the lesson is just the instruction.
- → Streak risk. You have an active daily streak going but have not completed any activity today. The nudge shows your current streak length and how close you are to the next milestone.
- → Milestone approaching. You are within striking distance of your next XP level. The nudge shows exactly how much XP you need and which activities would get you there fastest.
These nudges are dismissible and context-aware. They do not fire if you are actively working. They appear on your dashboard and in the coaching sidebar when the conditions are met.
Five signal sources for a living curriculum
The coaching system does not just reference static content. It learns from five signal sources to keep recommendations current and relevant.
- → Completion patterns. Which lessons do founders complete quickly? Which ones do they abandon? Where do they return? These patterns reveal which content works and which needs revision.
- → Coaching conversations. What questions do founders ask most? Which topics generate the longest back-and-forth? This surfaces knowledge gaps that existing lessons may not address.
- → Community discussions. What topics trend in pod discussions and forum threads? What artifacts generate the most peer review activity? This reveals real-world concerns the curriculum can incorporate.
- → Assessment performance. Which assessment dimensions consistently score low across the cohort? This flags areas where the training material needs strengthening.
- → Manuscript updates. The platform is built on a book-length manuscript that is continuously updated. When chapters are revised, the coaching context updates accordingly.
AI-graded assessments
The platform uses AI to evaluate complex assessment responses - not just multiple choice. When you complete a scenario-based assessment or submit an artifact for review, the AI evaluates it against specific rubrics using the full context of your business situation.
These evaluations run with a 60-second timeout, not the default 20 seconds most AI applications use. This matters because complex evaluations - especially ones that need to cross-reference your ICP, your industry data, and your previous responses - require more processing time than a simple chat message. Rushing the evaluation produces shallow feedback.
Assessment scoring generates composite results across multiple dimensions, with tier-based feedback that tells you not just your score but specifically what to improve and which lessons to revisit.
31 interactive component types
The coaching system extends beyond chat into the lesson experience itself. The platform includes 31 interactive component types embedded directly into lessons - not as separate tools you navigate to, but as inline exercises you complete while reading.
Component Categories
- → Assessment and scoring. AssessmentEngine (Likert scales + scenarios), AILessonCoach (3 questions per lesson with RAG), TimedChallenge (countdown exercises with performance scoring).
- → Builders and workshops. ICPWorkshop (13-step ICP builder), PersonaBuilder (multi-dimension DISC builder), TemplateBuilder (form-based artifact creation), GoldenSegmentCalculator (4-point scoring matrix).
- → Practice and simulation. MiniRoleplay (single-turn practice), DecisionTree (branching scenarios), StrategyDuel (A/B comparison with justification), SwipeDecision (rapid binary evaluation), RewriteExercise (before/after with AI feedback).
- → Content and engagement. SlideNavigation, FlipCard, ProgressiveReveal, InteractiveChecklist, RangeSlider - all with localStorage persistence so your progress survives page reloads.
Every stateful component uses a persist key convention that ties it to the specific course, lesson, and exercise. Your ICP Workshop progress on Course 1, Lesson 3 is saved independently from your Persona Builder on Course 13. Nothing gets lost when you navigate away.
The difference between a chatbot and a coach
A chatbot answers the question you ask. A coach knows what question you should be asking.
When you open the coaching sidebar on your dashboard and your pipeline shows three deals stuck in the Proposal stage, the coach does not wait for you to complain about low close rates. It surfaces the pattern, references the Closing course (Track 3), and suggests specific follow-up language adapted to the DISC profiles of your prospects - if you have logged them.
When you complete a lesson on cold email and immediately start drafting in the TemplateBuilder, the coach can reference both the lesson frameworks and your ICP document to help you personalize each email for your specific target segment. It knows your industry, your deal size, your positioning, and the buyer persona you are targeting.
This is the architectural difference. The context is not in the prompt - it is in the platform. Every interaction builds on everything that came before.
Frequently asked questions
Does the AI coaching cost extra per message or require my own API key?
No. The AI coaching runs on leading models routed through OpenRouter, and it is fully included in your subscription. There is no separate inference bill, no per-message markup, and no API key for you to manage for coaching, assessment grading, or roleplay.
How does the AI coach use my uploaded business documents to give advice?
The platform uses a RAG pipeline powered by pgvector embeddings to ground conversations in your actual files. When you ask a question, the system runs a cosine similarity search across your document chunks and the 200+ lesson library to find the most relevant context. This means the coach references your specific materials instead of hallucinating generic advice.
Does the AI coach wait for me to ask questions, or does it reach out proactively?
The coach proactively identifies situations where you need guidance using six rule-based nudge types. For example, it flags deals sitting in the same pipeline stage for 7+ days, alerts you to missing outreach after 3 days, and links you to lessons that address assessment weaknesses. These nudges are dismissible and context-aware, so they do not fire while you are actively working.
What specific information does the AI coach know about my business and selling approach?
During onboarding, the platform captures 48+ data fields covering your ICP, DISC profile, founder category, industry, deal size, and pipeline stage. The coach uses this persistent context to adapt its communication tone and target its advice to your specific blindspots. It also factors in your completed lessons and assessment scores to spot gaps in your approach.
What kinds of interactive exercises and tools are built into the lessons?
The platform includes 31 interactive component types embedded directly into lessons, organized into assessment, builder, practice, and engagement categories. Examples include a 13-step ICP builder, branching decision trees, and AI-graded rewrite exercises. Every stateful component uses a persist key convention, so your progress is saved independently and survives page reloads.
